Why Six Pillars in Parallel, Not Sequential
The conventional roadmap structure is sequential: do technical SEO first, then content, then links, then "AI optimisation" as a separate phase. The structure made sense in 2018; it produces underperforming programmes in 2026. The reason: SEO outcomes in 2026 depend on signals from all six pillars simultaneously. A site with great technical foundations but no AEO restructuring loses citation share. A site with great content but no internal linking architecture leaves topical authority on the table. A site with great links but no measurement layer cannot prove or improve its results. The six pillars that must run in parallel:- Technical foundations. Crawlability, render performance, Core Web Vitals, indexability, schema infrastructure.
- Content architecture. Topic cluster planning, content audit, gap analysis, editorial calendar.
- On-page optimisation. Title tags, meta descriptions, header structure, internal linking, schema implementation.
- Link and entity authority. Backlink acquisition, brand mentions, third-party citations, entity signals.
- AI search visibility. AEO and GEO restructuring, AI citation tracking, per-engine optimisation.
- Measurement. Baseline establishment, ongoing tracking, attribution, reporting infrastructure.
The 90-Day Foundation Phase
The first 90 days establish the foundation. The mistake to avoid is over-investing in any single pillar and under-investing in the others. The correct allocation is roughly 25% technical, 20% content, 15% on-page, 10% links, 15% AEO/GEO, 15% measurement. Technical foundations milestones (days 0-90):- Full technical audit complete by day 14.
- Critical issues (indexability blockers, severe Core Web Vitals failures, broken canonical chains) fixed by day 30.
- Schema stack (Organisation, BreadcrumbList, Article or Product as appropriate, FAQPage where applicable) rolled out site-wide by day 60.
- Crawl budget optimisation complete by day 75.
- Final technical retest and remediation by day 90.

The 180-Day Acceleration Phase
Days 91-180 shift from foundation to acceleration. The technical base is in place; now scale content, ramp link acquisition, deepen AEO/GEO, and add the measurement layers that the foundation made possible. Technical pillar (days 91-180):- Quarterly technical retest at day 120.
- Performance optimisation second pass (image lazy-loading, JS deferral, font subsetting).
- Crawl budget refinement based on day 90 server log data.
- International or hreflang setup if applicable (often a 180-day milestone for SG companies expanding regionally).
- Content velocity ramp to 4-8 high-quality articles per month.
- First topic cluster fully populated (7-12 articles around a hub page).
- Content refresh cycle established for top-performing 2024-2025 posts.
- Editorial guidelines documented for AEO chunkability and GEO citability.
- Internal linking pass extended from top 50 to top 200 pages.
- Schema rollout to all article and product pages.
- AEO restructuring extended to next 50 pages (top 80 total).
- Featured snippet capture push: identify near-miss pages (ranking 2-5) and rewrite for snippet patterns.

- AI citation tracking dashboard live by day 150.
- Quarterly executive report format finalised.
- Forecasting model built (per our SEO forecasting framework).

The 365-Day Compounding Phase
Days 181-365 are about compounding. The foundation is solid, the acceleration is producing measurable lifts, and the work now shifts toward leverage and authority. Technical pillar (days 181-365):- Quarterly retests continue.
- Programmatic SEO infrastructure decision (when appropriate, see our programmatic SEO guide).
- International rollout completion if scoped.
- Annual technical re-architecture review.
- Topic cluster maturity: 3-5 fully populated clusters by day 365.

The AI Augmentation Pattern
AI augmentation is not a separate pillar; it runs through every pillar. The pattern by pillar: Technical: AI-assisted log analysis (cluster bot patterns), AI-assisted Core Web Vitals diagnostics (root-cause analysis from CrUX data), AI-generated schema for new content types. Content: AI-assisted topic discovery (cluster gap analysis), AI-drafted briefs for human writers, AI-assisted refresh suggestions on existing posts, AI-assisted internal linking opportunities. On-page: AI-rewritten title tags and meta descriptions (with human edit), AI-suggested header structure for AEO, AI-checked schema validity. Links: AI-clustered link types (per the reverse-engineering workflow), AI-summarised donor angles, AI-personalised outreach drafts (with human edit), AI-assisted brand mention monitoring. AEO/GEO: AI-prompted citation testing across engines, AI-clustered chunk-quality issues, AI-generated FAQ blocks for long-form content. Measurement: AI-summarised weekly performance reports, AI-flagged anomalies in tracking data, AI-generated insight narratives for client reports. The discipline: AI assists the work but does not own it. Human strategic judgement on prioritisation, quality, and brand voice remains non-negotiable. The leverage comes from compressing the time on tasks that previously consumed disproportionate hours (donor research, content briefs, schema markup, performance summaries) and re-investing those hours into the strategic and creative work that AI cannot do as well.A Worked Example: SG Mid-Market Brand 365-Day Roadmap
